How Raiffeisen Waren made leadership transformation work

For 130 years, Raiffeisen Waren GmbH has been a trusted partner to the agriculture, construction, engineering, and energy sectors across Hesse, Thuringia, Lower Saxony, and wide areas of North Rhine-Westphalia. With 3,600 employees, the company combines deep industry expertise with a strong regional presence. When the Energy & Markets division launched a major strategic realignment in 2023, one critical question came into focus: How do you ensure leadership transformation truly works across the organization? Division heads Marco Weide and Reinhard Kirchner found the answer together with coach and ID37 instructor Sabine Happe.

Leadership transformation requires a shared direction

As the Energy & Markets division grew through both organic expansion and acquisitions, different corporate cultures and leadership styles came together. To future-proof the division, the organizational mindset and cultural framework had to be fundamentally redefined. The goal was clear: strengthen employee ownership, initiative, and engagement. What the division needed was not another strategy paper, but a shared leadership vision with clear priorities and actionable steps. Leaders needed a framework that would allow them to lead the division together and develop it with flexibility and confidence.

A shared vision for change, guided by ID37 personality profiles

The vision-process was facilitated by Sabine Happe, an expert in goal setting and goal achievement. As a starting point, she used the scientifically developed ID37 motivation profiles of the leadership team. Using scenario techniques, the team developed the first outlines of a shared vision. Across several rounds, 25 leaders continued refining that vision while incorporating insights from their ID37 profiles. This created strong alignment, a high level of identification, and a solid foundation for defining action areas, leadership goals, and specific measures.

The combination of ID37 analysis and role clarity proved highly convincing. Building on that, a leadership training program was implemented. In particular, the Leadership Expedition™, a leadership simulation developed by Sabine Happe, left a lasting impression on the participants because it makes change tangible instead of merely discussing it.
